Freelance designer vs. design partner

When one freelance product designer is enough, and when you need an embedded team that ships.

Paul van Oijen

A good freelance product designer can be the best money a startup spends. You get one experienced person, often quickly, for exactly the hours you need. Plenty of great products were designed this way.

It gets harder when the work grows past what one person can cover, or when you need it built as well as designed.

The short version

Hire a freelancer for a well-defined piece of work that one designer can own, especially if you already have engineers to build it. Choose an embedded partner when you need senior design every week, want the designs shipped into your codebase, or need more range than one person usually has.

What freelancers charge

Rates vary more for freelancers than for any other option, because the market runs from beginners to people who've led design at large companies.

On Upwork, the median rate for UX designers is about $27 an hour across all experience levels. Experienced designers charge much more. In the UK, the median contract rate for UX designers over the last six months was £450 a day, according to IT Jobs Watch, and Malt reports an average of about €446 a day for experienced UX designers. A.Team lists $80 to $115 an hour for embedded US product designers with four to seven years of experience. Toptal doesn't publish designer rates.

At £450 a day, a month of full-time work is around £9,000. At $100 an hour, it's about $16,000.

Where freelancers shine

A good freelancer you already know can often start next week, and you pay for exactly the hours you use. If one flow needs forty hours, you pay for forty.

Freelancers are also the easiest way to get a narrow skill for a short time. For a one-off design systems audit or a set of illustrations, a specialist freelancer is often the best option.

Where it gets harder

Vetting is on you. Portfolios show finished work, not how someone handles ambiguity, pushback from engineers, or a product decision nobody has made yet. Platforms help, but you still carry the risk of a bad match.

One person also has one set of skills. A strong interface designer may not be the person to set up your design system or run user research. When the work spans several areas, you end up hiring several freelancers and coordinating them yourself.

Availability isn't guaranteed either. Freelancers have other clients. If they get sick, take a long holiday, or land a bigger contract, your work waits.

And someone still has to build it. Most freelance designers hand over Figma files. If your engineers are already stretched, those files can wait in a backlog for weeks.

When a partner is the better choice

  • You need senior product design every week, not one project.
  • Your work spans design, design systems, and data visualization, and you don't want to manage three freelancers.
  • You need it built. On Product Team, the engineer ships what we design into your codebase.
  • You want someone who joins your rituals and stays across your whole product.

Our clients stay with us for 14 months on average. If your design needs will end in a few weeks, a freelancer is probably the better fit, and we'll say so on the intro call.
